Hostaway vs Direct Booking


What "direct booking" actually means, what a PMS like Hostaway actually does, and why the smart answer isn't picking one — it's learning how to stack them.

Short version. Hostaway is a property management system (PMS) — the engine that syncs your calendars, automates messaging, and connects your villa to Airbnb, Booking.com, Vrbo and Marriott. "Direct booking" is a channel — guests booking on your own website. These are not alternatives; they're layers. Every serious Samui villa needs both.

1. What each one actually is

Hostaway is the control plane. It keeps one master calendar, pushes availability to every OTA, pulls bookings back, and automates check-in messages, payment links and review requests. It does not find guests by itself — it makes sure every guest you find is handled cleanly.

Direct booking means a guest lands on your own site (or one run by your management company), checks availability, and pays without going through an OTA. There's no OTA commission, but there's also no OTA demand funnel — you have to bring the traffic yourself.

2. The commission math

Here's the number that actually matters. On a THB 20,000 / night booking in a typical Samui villa:

  • Airbnb: around 15% total (3% host + 12–14% in the guest-paid service fee that compresses your ADR). Net to owner: ~THB 17,000.
  • Booking.com: 15% flat commission + 3% payment processing. Net: ~THB 16,400.
  • Vrbo: 8% + 3% = 11%. Net: ~THB 17,800.
  • Direct booking: 2.5–3% payment processing only. Net: ~THB 19,400.

Across a year of 200 nights at THB 15,000 average, the delta between pure OTA and pure direct is around THB 500,000–600,000 in the owner's pocket. That's the size of the prize — and the size of the trap, if you chase it by killing OTA distribution.

3. The demand problem

OTAs don't charge commission for fun — they charge for first-time demand. Airbnb alone sends billions of search impressions to villa listings every month. A fresh-built direct site gets zero. Your first job as a villa owner is not to fight OTAs; it's to meet guests on OTAs and then give them a reason to come back direct.

4. The hybrid model we use

Our standard setup for a managed villa is:

  • Hostaway as the PMS — one calendar, all channels.
  • Airbnb, Booking.com, Vrbo for first-time discovery (60–70% of bookings year one).
  • Marriott Homes & Villas for affluent US / global demand (added in year one for qualifying villas).

  • An owner-branded email list of past guests, hit with a shoulder-season offer four times a year. Typical conversion: 2–4% per campaign.

Year one, direct bookings are 5–15% of revenue. By year three, a well-managed villa can hit 25–35% direct, largely from repeat and referral guests. Every direct booking after year three is almost pure margin.

  • No risk of a listing suspension wiping out your revenue.

7. The common mistakes

  • Delisting from OTAs too early before direct demand is established. Income falls off a cliff.
  • Price disparity. Charging less on your direct site violates OTA parity clauses and can get listings demoted.
  • Treating Hostaway as a booking engine. It isn't — it's plumbing. You still need listings, pricing, and a brand.
